How Independent Agencies Can Use Media Mix Modelling to Win and Retain Clients

Independent agencies face more competition than ever. Here's how media mix modelling can help agencies win pitches, retain clients and turn reporting into strategic commercial partnership.

# How Independent Agencies Can Use Media Mix Modelling to Win and Retain Clients

Independent agencies have never had more competition.

Clients can choose between specialist performance agencies, full-service networks, media agencies, creative agencies, consultancies and an increasingly large number of technology-led marketing businesses.

Being good at execution is no longer enough.

Agencies need to demonstrate commercial value.

One of the most powerful ways to do that is through marketing effectiveness.

And marketing mix modelling can play an important role.

The agency challenge

Most agencies already produce detailed performance reports.

They report:

  • clicks
  • impressions
  • conversions
  • CPA
  • ROAS
  • revenue
  • engagement
  • reach

But clients increasingly want to know something deeper:

"Is this marketing actually growing my business?"

That is a much harder question.

A platform dashboard cannot answer it on its own.

From reporting performance to proving effectiveness

There is an important distinction between performance and effectiveness.

Performance reporting tells you what happened within a channel.

Effectiveness asks whether that activity actually contributed to the business outcome.

For example:

A Meta campaign might report a 4.5x ROAS.

That sounds excellent.

But if some of those customers would have converted without seeing the advertising, the true incremental return could be lower.

Conversely, a channel with a poor platform ROAS might be creating demand that eventually converts through another channel.

That is why looking at individual platforms in isolation can lead to poor budget decisions.

MMM gives agencies a bigger picture

Media mix modelling looks at the relationship between marketing investment and business outcomes across time.

This can allow agencies to understand:

  • contribution by channel
  • incremental revenue
  • return on investment
  • diminishing returns
  • carry-over effects
  • seasonality
  • external influences
  • optimal budget allocation
  • potential future scenarios

That gives agencies something powerful:

a way to connect media decisions to commercial decisions.

Use MMM as a sales tool

This is where independent agencies can be particularly clever.

MMM doesn't have to be something you introduce after winning a client.

It can become part of the pitch.

Imagine an agency pitch that says:

"We don't just manage your media. We will establish a measurement framework that shows how your marketing contributes to growth and helps determine where your future budget should go."

That is a much stronger proposition than:

"We'll optimise your Google and Meta campaigns."

The second statement describes execution.

The first describes commercial partnership.

Use MMM to retain clients

The same applies after the pitch.

Agencies often face a familiar problem.

The client asks:

"What did we get for our money?"

The agency provides a performance report.

The client then asks:

"So what should we do next?"

MMM can help answer the second question.

Instead of simply reporting the previous quarter, the agency can use modelling to inform the next one.

For example:

Current budget

Google: £100k Meta: £75k TikTok: £25k

Potential scenario

Google: £80k Meta: £95k TikTok: £25k

The model can help estimate how the change could affect expected outcomes.

Now the agency isn't simply reporting marketing.

It is helping the client make an investment decision.

Measurement can unlock additional agency revenue

There is also a commercial opportunity.

An agency can build measurement into its proposition through:

  • initial MMM projects
  • quarterly or biannual model refreshes
  • budget optimisation
  • scenario planning
  • effectiveness reporting
  • incrementality testing
  • measurement strategy
  • strategic planning

That creates additional value beyond media management.

It can also make the agency harder to replace.

Once an agency becomes responsible for helping the client understand how their marketing investment works, it becomes embedded in strategic decision-making.

This is particularly powerful for independent agencies

Large agency networks have traditionally had access to sophisticated measurement capabilities.

Independent agencies often don't.

But modern modelling technology is changing that.

Google has made Meridian, its open-source media mix modelling solution, part of the modern MMM ecosystem, while newer providers are focusing on making modelling faster, more automated and more actionable.

That means sophisticated measurement no longer needs to require a huge internal data science department.

Don't sell the model. Sell the decision.

This is perhaps the most important point.

Clients don't really want a regression model.

They don't want coefficients.

They don't want to spend hours looking at statistical diagnostics.

They want answers.

Questions such as:

Where should we put our next £100k? Which channels are genuinely driving incremental growth? Are we over-investing in paid search? What happens if we reduce Meta by 20%? Which channels are reaching saturation? How much of our growth is coming from marketing versus underlying demand?

That is where an agency can turn MMM into a strategic product.

The future of the independent agency

Marketing effectiveness is becoming a bigger part of the agency proposition.

The IPA has reported that agencies embedding effectiveness approaches have seen benefits including stronger client retention and increased client budgets.

The opportunity is therefore bigger than simply adding another analytics service.

It is about changing the role of the agency.

From:

Media supplier

to:

Growth partner

From:

Campaign reporting

to:

Commercial measurement

From:

"Here's what happened."

to:

"Here's what happened, why it happened and what we recommend doing next."

That is where media mix modelling becomes particularly powerful for independent agencies.
